Fractional Delivery Plan
A 90-day example of hands-on operating improvement and ownership transfer.
Engagement outcome
Cedar Grove Operations is a fictional growing service business. The fractional delivery lead will establish a reliable operating cadence, pilot two workflow improvements, and transfer ownership to internal leads over 90 days. The illustrative allocation is about 10 hours per week.
90-day delivery plan
| Phase | Weeks | Work and tangible output | Decision gate |
|---|---|---|---|
| Diagnose | 1-3 | Interview process owners; map one priority workflow; inventory blockers, measures, owners, and tool constraints. Output: baseline and ranked opportunities. | Sponsor selects two pilots. |
| Pilot | 4-8 | Build workflow maps, task standards, acceptance checks, and weekly measurement for two pilots. Output: tested playbooks and issue log. | Scale, revise, or stop each pilot. |
| Transfer | 9-12 | Assign permanent owners; train the team; establish review rhythm and dashboard. Output: handoff pack and next-quarter roadmap. | Internalize or extend support. |
Weekly operating rhythm
- Sponsor check-in (30 minutes): decisions and blockers; update the decision log.
- Process-owner session (60 minutes): test the workflow and update the map or checklist.
- Delivery review (30 minutes): inspect measures, exceptions, and adoption; publish next actions.
Illustrative scorecard
| Measure | Baseline method | 90-day target |
|---|---|---|
| Cycle time | Time five recent requests from intake to approval. | Set target after baseline; seek a sustained reduction. |
| Rework | Count returned items and reasons each week. | Reduce avoidable returns during pilots. |
| Ownership | Audit active work for named owner and next action. | 95% of pilot items complete. |
Roles and boundaries
The sponsor owns priority and policy decisions. Internal process owners approve workflow changes and maintain them after handoff. The fractional lead facilitates diagnosis, designs the pilots, tracks evidence, and prepares the handoff. Production software development and broad system integration would require separate scope.
End-of-engagement handoff
The closing package contains current workflow maps, operating standards, owners, decision log, pilot results, training notes, scorecard definitions, unresolved risks, and a ranked next-quarter roadmap.
